A European sports-nutrition brand ranked nine Asian markets and sized a three-year prize before spending on any of them.
September 2026
A leading European energy and hydration brand was weighing nine Asian markets - Japan, South Korea, India, China, Indonesia, Malaysia, Thailand, Taiwan and Hong Kong - with no agreed way to choose between them. ATM sized the energy and hydration segments in each, set an entry order and roadmap, estimated the three-year size of prize with the investment and people it would take, and ran a preliminary regulatory check on the lead SKUs.

Where the brand was.
Nine markets, two segments, and a board that needed a number before it would fund a move. The brand's formats and sizes were built for European consumers; whether they were the right ones for each Asian market, and whether the leading SKUs would clear each regulator as formulated, were open questions that would otherwise have been answered after launch.
What ATM did, in order.
| Step | What ATM did |
|---|---|
| Decide | Category size, growth and the competitors operating in energy and hydration across all nine markets. From that, a preferred entry order and roadmap. |
| Validate | A three-year size-of-prize for the priority markets, with the investment and resourcing each would require. A format-and-size assessment for the priority markets to set the launch portfolio. A preliminary regulatory assessment of the leading SKUs for compliance in each key market. |
What changed.
The brand went to its board with a ranked roadmap, a three-year revenue and investment case per priority market, a launch portfolio chosen for those markets and a clear view of which SKUs could ship as formulated and which needed work.
